What to upload with an XMF mesh
For the most complete result, upload the original CHKN project or ZIP package whenever you have it. If you only have individual files, include the XMF plus every related asset you can find:

Why the workflow uses FBX instead of a native MAX file
MAX is a native 3ds Max scene format, so creating a reliable MAX file requires 3ds Max itself. After import, 3ds Max can save the verified scene as a normal MAX file.

Should you export XMF to 3DS?
Only choose 3DS when a specific receiving application requires it. The older 3DS format has limitations that make it a poor master format for rigged Cal3D content. It does not preserve skeleton, skin-weight, UV, and material information as well as FBX. The recommended path is:
XMF / CHKN → FBX 7.4 → inspect in 3ds Max → save MAX or export 3DS only if needed.
Protect UV maps and textures during conversion
UV maps are stored on the mesh, while the texture images are separate files. That is why an XMF by itself may look black or untextured even when its UV coordinates are intact. Include the XRF and original texture images, then check the preview before converting.

Yes. Import the FBX in 3ds Max, verify the Skin modifier and the material assignment, then convert or continue editing the object as appropriate for your scene. Keep an untouched imported copy until you have validated the result.
Why do some exports show triangles?
Real-time and interchange formats often store surface geometry as triangles. That does not by itself mean UVs are broken. What matters is whether the original UV coordinates, material IDs, skeleton, and texture references survived the conversion. Review those items in the preview and in 3ds Max before committing edits.
